d\u2019\u00e9tablissement<\/strong> est une \u00e9tape strat\u00e9gique. Au-del\u00e0 de l\u2019obligation r\u00e9glementaire, c\u2019est aussi l\u2019occasion de <strong>red\u00e9finir la vision de sa structure<\/strong>, d\u2019impliquer les \u00e9quipes et <strong>d\u2019adapter l\u2019offre aux besoins du territoire<\/strong>.<\/p><p>Nadia Barrau, directrice de 3 \u00e9tablissements en Haute-Loire, partage son retour d\u2019exp\u00e9rience apr\u00e8s avoir fait appel \u00e0 Gerontim pour l\u2019accompagner dans la r\u00e9daction de trois projets d\u2019\u00e9tablissement.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<section class=\"elementor-section elementor-top-section elementor-element elementor-element-d8a0ae3 elementor-section-stretched actu-texte elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"d8a0ae3\" data-element_type=\"section\" data-e-type=\"section\" data-settings=\"{&quot;stretch_section&quot;:&quot;section-stretched&quot;}\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-100 elementor-top-column elementor-element elementor-element-3e3cbc6\" data-id=\"3e3cbc6\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-710142e elementor-widget elementor-widget-heading\" data-id=\"710142e\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Structurer trois projets d\u2019\u00e9tablissement<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-30ebd3b elementor-widget elementor-widget-text-editor\" data-id=\"30ebd3b\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Directrice d\u00e9l\u00e9gu\u00e9e sur une direction commune de quatre \u00e9tablissements, Nadia Barrau assure la gestion de trois structures en Haute-Loire repr\u00e9sentant 250 salari\u00e9s et 270 lits et places :<\/p><ul><li>Le <a rel=\"noreferrer noopener\" href=\"https:\/\/www.hoplangeac.fr\/\" target=\"_blank\" rel=\"noopener\">Centre hospitalier Pierre Gallice \u00e0 Langeac<\/a><\/li><li>La <a rel=\"noreferrer noopener\" href=\"https:\/\/www.lespireilles.fr\/\" target=\"_blank\" rel=\"noopener\">R\u00e9sidence Les Pireilles \u00e0 Palhaguet<\/a><\/li><li>L\u2019<a rel=\"noreferrer noopener\" href=\"https:\/\/www.ehpad-saugues.fr\/\" target=\"_blank\" rel=\"noopener\">EHPAD Saint-Jacques \u00e0 Saugues<\/a><\/li><\/ul><p>Pour l\u2019accompagner dans la r\u00e9\u00e9criture des projets d\u2019\u00e9tablissement de ces trois structures, Nadia Barrau a choisi le cabinet Gerontim. Un choix qui a \u00e9t\u00e9 guid\u00e9 par la r\u00e9putation du cabinet dans le secteur et par les retours d\u2019exp\u00e9rience tr\u00e8s positifs d\u2019autres directions.<\/p><p>L\u2019accompagnement a ainsi port\u00e9 sur la <strong><a href=\"https:\/\/www.gerontim.com\/fr\/prestations\/projet-etablissement-ou-service\/\">r\u00e9alisation des trois projets d\u2019\u00e9tablissement<\/a><\/strong>, un travail strat\u00e9gique pour r\u00e9fl\u00e9chir \u00e0 l\u2019avenir des structures et renforcer leur <strong>coh\u00e9rence \u00e0 l\u2019\u00e9chelle du territoire<\/strong>.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<section class=\"elementor-section elementor-top-section elementor-element elementor-element-507a9ec elementor-section-stretched actu-texte elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"507a9ec\" data-element_type=\"section\" data-e-type=\"section\" data-settings=\"{&quot;stretch_section&quot;:&quot;section-stretched&quot;}\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-100 elementor-top-column elementor-element elementor-element-d76a938\" data-id=\"d76a938\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-6c3a900 elementor-widget elementor-widget-heading\" data-id=\"6c3a900\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Repenser les projets d\u2019\u00e9tablissement \u00e0 l\u2019\u00e9chelle du territoire<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-f4115e1 elementor-widget elementor-widget-text-editor\" data-id=\"f4115e1\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Au moment de lancer la d\u00e9marche, deux \u00e9tablissements disposaient de projets d\u2019\u00e9tablissement devenus caducs.<\/p><p><em>\u00ab Les projets d\u2019\u00e9tablissement n\u2019\u00e9taient plus \u00e0 jour depuis deux ans. Le dernier avait \u00e9t\u00e9 r\u00e9dig\u00e9 juste avant le Covid et n\u2019avait finalement jamais \u00e9t\u00e9 r\u00e9ellement mis en \u0153uvre. \u00bb<\/em><\/p><p>Arriv\u00e9e \u00e0 la direction en 2021, Nadia Barrau devait prioriser de nombreux chantiers avant de pouvoir relancer cette d\u00e9marche strat\u00e9gique. L\u2019objectif \u00e9tait clair : repenser les projets d\u2019\u00e9tablissement avec une v\u00e9ritable <strong>vision territoriale<\/strong>.<\/p><p><em>\u00ab Nous travaillons en lien \u00e9troit avec l\u2019h\u00f4pital de Brioude, qui dispose d\u2019activit\u00e9s de chirurgie et de m\u00e9decine. Avec le directeur g\u00e9n\u00e9ral, nous partageons une vision tr\u00e8s territoriale de l\u2019organisation des services, et pas du tout une vision individualiste. \u00bb<\/em><\/p><p>Pour structurer cette r\u00e9flexion et <a href=\"https:\/\/www.gerontim.com\/fr\/articles\/experts\/preparation-projet-etablissement-service\/\">pr\u00e9parer les projets d\u2019\u00e9tablissement<\/a>, un <strong>diagnostic territorial<\/strong> a \u00e9t\u00e9 r\u00e9alis\u00e9 afin <a href=\"https:\/\/www.gerontim.com\/fr\/prestations\/etude-besoins-opportunites\/\">d\u2019identifier les besoins r\u00e9els et d\u2019adapter l\u2019offre<\/a> des \u00e9tablissements. Ce travail a notamment permis de :<\/p><ul><li>Analyser les besoins d\u2019h\u00e9bergement temporaire sur le territoire<\/li><li>Revoir le dimensionnement de certains services<\/li><li>Adapter l\u2019organisation des unit\u00e9s.<\/li><\/ul><p><em>\u00ab Le diagnostic territorial a \u00e9t\u00e9 tr\u00e8s bien r\u00e9alis\u00e9. C\u2019est d\u2019ailleurs un point qui a \u00e9t\u00e9 soulign\u00e9 par des \u00e9valuateurs externes lors de <a href=\"https:\/\/www.gerontim.com\/fr\/prestations\/preparation-evaluation-has-esms\/\">l\u2019\u00e9valuation d\u2019un des \u00e9tablissements<\/a>. Ils ont relev\u00e9 la qualit\u00e9 et la pertinence de ce travail. \u00bb<\/em><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<section class=\"elementor-section elementor-top-section elementor-element elementor-element-f9013dd elementor-section-stretched actu-texte elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"f9013dd\" data-element_type=\"section\" data-e-type=\"section\" data-settings=\"{&quot;stretch_section&quot;:&quot;section-stretched&quot;}\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-100 elementor-top-column elementor-element elementor-element-74e5800\" data-id=\"74e5800\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-2e98689 elementor-widget elementor-widget-heading\" data-id=\"2e98689\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Une m\u00e9thode collaborative pour mobiliser les \u00e9quipes<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-fc46f86 elementor-widget elementor-widget-text-editor\" data-id=\"fc46f86\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Au-del\u00e0 de la r\u00e9daction des documents, l\u2019un des objectifs de Nadia Barrau \u00e9tait de <strong>mobiliser les \u00e9quipes autour du projet d\u2019\u00e9tablissement<\/strong>.<\/p>\n<p><em>\u00ab Je voulais vraiment un travail r\u00e9alis\u00e9 avec les \u00e9quipes. Si c\u2019est pour produire un document qui reste dans un placard, cela n\u2019a aucun int\u00e9r\u00eat. \u00bb<\/em><\/p>\n<p>La m\u00e9thode mise en place a repos\u00e9 sur un travail structur\u00e9 entre la directrice, les deux directrices adjointes, le qualiticien et les \u00e9quipes des \u00e9tablissements. C\u2019\u00e9tait \u00e0 la fois strat\u00e9gique et tr\u00e8s op\u00e9rationnel. Et surtout, le travail a \u00e9t\u00e9 men\u00e9 dans le respect du cadre r\u00e9glementaire des \u00e9tablissements m\u00e9dico-sociaux et des enjeux de notre territoire. \u00c7a a \u00e9t\u00e9 un tr\u00e8s bon accompagnement de terrain. \u00bb<\/em><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<section
